Integrating agentic capabilities into corporate environments is reshaping the threat landscape by introducing a new type of actor into identity systems. The issue at hand revolves around AI agents that are actively engaging within sensitive enterprise systems, performing tasks such as logging in, retrieving data, utilizing LLM tools, and executing workflows without the traditional visibility and control mechanisms that standard identity and access systems were designed to enforce.

AI tools and autonomous agents are rapidly expanding across enterprises, surpassing the ability of security teams to monitor or govern them effectively. Concurrently, existing identity systems are based on assumptions of static users, long-lived service accounts, and broad role assignments. They were not originally crafted to accommodate delegated human authority, short-lived execution contexts, or agents operating within tight decision loops.

Therefore, IT leaders must reconsider the trust layer itself. This shift is practical and not just theoretical. NIST’s Zero Trust Architecture (SP 800-207) explicitly states that “all subjects — including applications and non-human entities — are considered untrusted until authenticated and authorized.”

In a world with agentic systems, AI systems must possess explicit, verifiable identities of their own, rather than operating through shared or inherited credentials.

“Enterprise IAM architectures are constructed under the assumption that all system identities are human, relying on consistent behavior, clear intent, and direct human accountability to establish trust,” explains Nancy Wang, CTO at 1Password and Venture Partner at Felicis. “Agentic systems challenge these assumptions. An AI agent is not a user that can be trained or periodically reviewed. It is software that can be cloned, duplicated, scaled horizontally, and left to run in tight execution loops across multiple systems. Continuing to treat agents like humans or static service accounts compromises our ability to clearly define who they are acting for, the authority they hold, and the duration of that authority.”

Transforming Development Environments into Security Vulnerabilities

The modern development environment is one of the primary areas where these identity assumptions are broken. The integrated developer environment (IDE) has evolved beyond a basic editor into an orchestrator capable of various tasks, including reading, writing, executing, fetching, and configuring systems. With an AI agent at the core of this process, prompt injection transitions from a theoretical risk to a tangible security threat.

Since traditional IDEs were not designed with AI agents in mind, integrating aftermarket AI capabilities introduces new risks that conventional security models were not equipped to handle.

For example, AI agents can inadvertently breach trust boundaries. A seemingly innocuous README file could contain hidden directives that deceive an agent into exposing credentials during routine analysis. Project content from untrusted sources can alter agent behavior in unexpected ways, even when the content does not appear to be a prompt.

Input sources now extend beyond executable files. Documentation, configuration files, filenames, and tool metadata are all consumed by agents as part of their decision-making processes, influencing how they interpret a project.

Challenges Arise When Agents Lack Intent or Accountability

When highly autonomous, deterministic agents operate with elevated privileges, capable of reading, writing, executing, or reconfiguring systems, the security threat escalates. These agents lack context, the ability to verify the legitimacy of authentication requests, the delegator of those requests, or the boundaries that should constrain their actions.

“With agents, the assumption of their capacity to make accurate judgments is invalid, and they certainly lack a moral compass,” Wang points out. “Every action they take must be appropriately constrained, and access to sensitive systems and their permissible actions within those systems must be clearly defined. The challenge lies in the fact that agents are consistently taking actions, necessitating continuous constraints.”

Shortcomings of Traditional IAM Systems with Agents

Traditional identity and access management systems operate under core assumptions that agentic AI contradicts:

Static privilege models are inadequate for autonomous agent workflows: Conventional IAM systems grant permissions based on relatively stable roles. However, agents execute sequences of actions that demand varying privilege levels at different points in time. Least privilege cannot be a one-time configuration; it must adapt dynamically with each action, incorporating automatic expiration and refresh mechanisms.

Human accountability falters for software agents: Legacy systems assume that every identity can be traced back to a specific individual who can be held accountable for their actions. Agents blur this distinction entirely. It becomes unclear under whose authority an agent operates, presenting a significant vulnerability. When an agent is duplicated, modified, or left running beyond its original purpose, the risk intensifies.

Behavior-based detection is ineffective with continuous agent activity: While human users follow discernible patterns, such as logging in during business hours and accessing familiar systems, agents operate continuously across multiple systems simultaneously. This not only increases the potential harm to a system but also leads legitimate workflows to be flagged as suspicious by traditional anomaly detection systems.

Agent identities often elude traditional IAM systems: IT teams can typically configure and manage identities operating within their environment. However, agents can create new identities dynamically, operate through existing service accounts, or utilize credentials in ways that render them invisible to conventional IAM tools.

“The context, intent behind an agent’s actions, and traditional IAM systems’ inability to manage these aspects pose a significant challenge,” Wang emphasizes. “This convergence of different systems broadens the issue beyond identity alone, necessitating context and observability to comprehend not only who acted but also why and how.”

Security Architecture Reimagined for Agentic Systems

Safeguarding agentic AI demands a comprehensive reevaluation of the enterprise security architecture. Several critical shifts are imperative:

Identity as the central control point for AI agents: Instead of treating identity as a mere component within the security framework, organizations must acknowledge it as the primary control point for AI agents. Major security providers are already moving in this direction, integrating identity into every security solution and stack.

Context-aware access as a necessity for agentic AI: Policies must become more detailed and precise, articulating not only what an agent can access but also under what circumstances. This entails considering who initiated the agent, the device on which it operates, time constraints, and the specific actions permitted within each system.

Zero-knowledge credential management for autonomous agents: One promising strategy involves shielding credentials entirely from agents’ view. Employing techniques like agentic autofill, credentials can be inserted into authentication flows without agents ever seeing them in plain text, akin to how password managers function for humans but extended to software agents.

Auditability requirements for AI agents: Traditional audit logs that monitor API calls and authentication events are insufficient. Agent auditability necessitates capturing the agent’s identity, the authority under which it operates, the scope of authority granted, and the complete sequence of actions executed to fulfill a workflow. This mirrors the meticulous activity logging used for human employees but must adapt to software entities performing hundreds of actions per minute.

Establishing trust boundaries across humans, agents, and systems: Organizations must establish clear, enforceable boundaries that delineate an agent’s permissible actions when invoked by a specific individual on a particular device. This necessitates separating intent from execution, comprehending what a user desires an agent to achieve versus what the agent actually accomplishes.

The Future of Enterprise Security in an Agentic Era

As agentic AI becomes integrated into everyday enterprise workflows, the central security challenge is not whether organizations will adopt agents but rather whether the access governance systems can evolve to keep pace.

Blocking AI at the perimeter is not a scalable solution, nor is extending legacy identity models. What is imperative is a transition toward identity systems capable of accommodating context, delegation, and accountability in real-time, encompassing humans, machines, and AI agents.

“The breakthrough for agents in production will not solely stem from advanced models,” Wang asserts. “It will emerge from predictable authority and enforceable trust boundaries. Enterprises require identity systems that can unequivocally represent the agent’s identity, its permissible actions, and the expiration of that authority. Without this, autonomy poses unmanaged risks; with it, agents become governable.”
